How I Discovered Lean

Before I delve more into Lean, the best management practice to support Agile, I would like to step back and talk about how I got to Lean. The path I took influences my thinking about the Agile/Lean integration. If you want to skip this post, that is fine. It adds little to the overall discussion.

I have been writing code a long time. I was around when waterfall was introduced as a management process. Two things happened to me in the late 80's:

  • I had a chance to study Just-In-Time (JIT) when getting my Masters degree, taught by a leading authority, and
  • A colleague from IBM Research gave me a copy of Smalltalk.

I found both topics fascinating, but did not connect them at the time.

The Lean (JIT) Path

Lean is the new name for JIT, a more appropriate name as JIT moved from manufacturing into other sectors. In my graduate studies, I actually wrote a paper for applying JIT to software testing. The thesis was a focus on waste.

When doing testing under waterfall at the time (20 years ago), specialized testers take the code base and run their predefined manual scripts. As a bug was found, it was documented extensively, then the tests were continued. Often, another bug was found quickly. It was documented as well, and tests were again continued. And so on.

As a recipient of these bugs (ie, the programmer that injected the bug in the first place), the first bug was usually real. The second bug, however, was often the same bug just showing up again. As I analyzed the bugs, it would get more and more difficult to discern whether a bug was really a new bug or not. I just wanted to throw those later reports away. But the process dictated that I close the bug as "unable to reproduce" or "duplicate" to complete the bug cycle.

Armed with JIT and its idea of waste, I saw the situation in a different light. The tester was creating work for me by testing after finding the first couple of bugs. It was unlikely these bugs were new. Regardless, I would probably ask the tester to reconfirm the bug after fixes to the earlier bugs. This was all waste!

Rather, the tester should stop testing after finding a couple of bugs. (At the time, I suggested 3 might be the magic number. Now I lean more toward 1 is enough.) My professor loved the idea; the first time I tried it with real testers, they were horrified! The testers were measured on completely running the tests (whether there were bugs or not). They get credit for finding bugs. Did I want them to just sit around and do nothing? Surely, it was more productive for them to at least try the tests.

But it wasn't more productive for the team for them to try more tests. They were better off just sitting around (or better yet, test something else). After a month or so of agony, they began to understand the message, dumped their original metrics, and starting becoming more effective testers.

The OO Path

Although I had early exposure to Smalltalk, my current job didn't let me do anything except play around with it. I do remember loving the introductory books and the cool tools. But when it came time to actually solve a problem with it, I was absolutely clueless.

When I went out on my own as an independent, I finally began to understand the paradigm. For me, the trick was coding GUI interfaces. In most UI frameworks, the system calls the code when something needs to be done. The application is not in control -- the user is! Once I got this reversal, the message-passing metaphor of Smalltalk began to click. I eventually wrote commercial Smalltalk, found a mentor who was part of Ward Cunningham's original team, and began to really learn Object-Oriented Programming. This was still, however, a long 5-6 year process.

Then Came Agile...

I was just starting an OO consulting gig when I attended OOPSLA '98. At a birds-of-a-feather session, Kent Beck, Ron Jeffries, Ward Cunningham, Martin Fowler and others presented eXtreme Programming (XP). There was no book, just a one page handout of the 9 practices and a diagram of how they related to each other.

Having been raised in the Ward Cunningham School of Objects, it instantly clicked. My client agreed to these ideas, and we embarked on an XP project.

I realized quickly that we were in a production process. And Lean was a perfect fit for code production under Agile. We started focusing on waste and cycle times. We immediately started running cycles faster than the stock XP suggested, simply because we could.

I have exclusively done Agile projects since then (1998). I continue to apply more and more Lean management principles as I go.

A Different Path to Agile-Lean

Mary and Tom Poppendieck lecture and write about Lean being applied to Software Development. They describe it very well in their two books. Mary got to the Agile-Lean by a completely different route.

What is marvelous is that we (and many others) have gotten to the same point. Lean is the appropriate management model for Agile.

I wouldn't say Lean is just a management approach. Things like jidoka or set-based design aren't really management concepts so much as engineering principles.

Jason, Lean does span engineering technologies as you point out and bring even more to the table than I am suggesting here. But as at an elevator pitch level, I like the idea of Lean for management thinking. It sure beats other approaches to managing Agile that I have seen.

Actually, I advocate Lean for the IT enterprise, and characterize Agile as an implementation of Lean for software development. I think Lean applies to requirements gathering, integration testing, operations, and more. We (ThoughtWorks) are just beginning to articulate use in those areas.

Please elaborate on your use of Lean using the Lean development practices?

Wasn't the Minneapolis team your 2nd XP team? I think our team started working with you in 1998, on and off until the company activated the Talent Pump in '99. You sure it wasn't OOPSLA of '97? Or did everything just fall into place that quickly?

My deepest gratitude. Your exceptional coaching (and that Talent Pump) set me off on the agile path. Before we started that project, I was considering leaving the software industry altogether.

2020.04.12新型冠狀病毒病全國酒店工作都停業,讓酒店上班酒店小姐生計大受影響,為了求生存,不少酒店打工小姐乾脆另闢「戰場」,跟著客人一起到KTV或是複合式釣蝦場,一來檯費可以酒店上班照算,更不用被八大行業酒店經紀抽成。畢竟酒店生活常熬夜又不規律,這樣變相坐檯,醫師表示還是有風險。穿著蕾絲小外套手臂若隱若現,將近170公分的身高搭配一雙典雅跟鞋,他是酒店PT酒店小姐Angel,在業界走跳這麼久,還是第一次遇到酒店全面停業。酒店小姐Angel:「我們現在多半就是飯局或者是伴遊啊,那甚至是可能有當秘書或是一日助理啊,就比較趨向這一塊。」有的酒店小姐轉戰一般KTV或複合式釣蝦場,一樣照算坐檯費跟客人喊價 ,不用被酒店經紀抽成。雖然Angel年過30,但身材外貌保養得宜,會說話、擅交際,比起年輕女孩略勝一籌。酒店小姐Angel:「有一些比較年輕的妹妹,她或許對一些社會經驗或者是其他比較能聊的東西,沒辦法跟客人可以很聊得下去,很聊得來這樣,那我們比較可以留心。」畢竟八大行業工作飲酒,基本上不會戴口罩,社交距離也根本無法保持,接觸的客人太複雜更難自我保護。知名八大行業酒店經紀:「(酒店小姐)她們比較常常熬夜,對生活作息比較不規則,壓力有時候會比較大一點,這個感染以後這個病就會比較難以控制。」這回叫傳播或跑小吃店等於是變相坐檯,防不勝防。

2020.04.15台北市知名酒店工作傳出女公關確診,道上沸沸洋洋,早在十天前,某大哥就曾在群組提醒小弟最近乖一點。這名酒店上班小姐也因為貌似女藝人Angelababy,照片在網路上瘋傳。八大行業知情者指出,某幫派大哥早在兩周前就在社團群組內通報,要求小弟短期內不要到這家酒店消費,也不要在這裡接待朋友,請大家乖一點,不要四處亂跑。就連幫派內小弟要面見大哥,也要戴口罩,量額溫。事件曝光後,今天開始有人在網路上瘋傳這名酒店上班女公關照片,發現酒店PT花名「潔西」的酒店打工女公關,瘦瘦高高,有著大眼、長腿、長捲髮,外貌神似藝人Angelababy。針對昨天媒體報導酒店傳出確診案例,台北市副市長黃珊珊上午表示,一切以中央疫調結果為主,就算有,她所知道的是考慮要停業,至少休息一段時間,疫調結果才能匡列有多少接觸者,重點不在營業場所的性質,酒店工作人員不會因為有人確診而特別危險。據了解,這家酒店已傳訊店內員工,因疫情嚴重,公司被舉報每天超過一百人聚集於密閉場所,為配合政府防疫,自即日起本公司開始店休至4月22日,4月23日(星期四)開始正式營業。不便之處,煩請各位幹部體諒,謝謝配合。據指出,這家酒店是禮服店性質,以商務客群居多,這位公關小姐4月2日到酒店上班,身體不舒服,被幹部勸說回家休息,幾天後症狀開始嚴重,到醫院檢查,昨天確診。新冠肺炎延燒,中央流行疫情指揮中心陸續公布確診個案,昨天傳出有確診病例為台北知名酒店公關,疑似在出現症狀前後上班。北市衛生局疾病管制科長余燦華今天表示,接獲中央通知,都會立刻啟動疫調,確認個案接觸他人的情況,相關確診案例已在調查中。北市府副發言人戴于文說,任何確診案例北市府都會配合中央作業標準,除協助疫調外,也會針對接觸者後續之居家隔離進行協助,該做的一定會做,該消毒的就會派員消毒。市府針對轄內確診案例配合中央政策,有完善的標準作業程序,市民請勿過度恐慌。

富爺最值得一提的是,當年在市長陳水扁大動作掃黃下,仍能取得全市首張合法酒店牌照,2003年更名「龍亨」,酒店上班小姐以高學歷著稱,宣稱還能精通英、日語等,但也因生意太好,過去常有幫派分子爭相搶地盤的事件。
能夠跟龍亨並駕齊驅的便服店酒店大亨,還有「麗園」夏成龍、「王牌」蕭太后。其中,麗園以商務客、老闆居多,平均基本消費兩萬元起跳,麗園早期叫凱薩帝苑,夏成龍的兩個兒子夏天浩、夏天倫則是在同棟5樓經營知名夜店「Luxy」(後更名OMNI)。據聞,早年夏成龍賺錢便會購置不動產,統領百貨的酒店和夜店其中之一,就是向黃任中買進的。
此外,過去曾是竹聯幫前「天堂」堂主的王國慶,人稱「狗子哥」,他將堂口解散後轉戰酒店業,旗下酒店有泊金、君悅、名亨、名享、百欣、欣殿。1位經紀指出,相較其他酒店大多是店外經紀制,就是經紀帶小姐到處跑酒店,王國慶有自己的管理方式,是少數店內經紀制度、集中化管理的酒店,所以店裡的經紀一做就是10、20年。
台面上稱富盛集團的酒店群,有大富豪、威晶、威士登、忠孝麗緻、敦南麗緻,外傳老闆是譚董。但據馳騁酒店逾30年的梁姓公關指出,譚董只是經理人,真正背後的金主叫商真,約60多歲,是電玩和酒店大亨,也是不少企業與竹聯幫和堂的最大金主,手上擁有許多不動產,旗下酒店多半是自有資產,也投資許多餐廳,還因為酒量好,外號叫「7瓶不醉」,可以一次喝掉7瓶高粱酒。
而「咪董」的余進福管理經紀公司,旗下有一八三、萬豪酒店,還有許多護膚店,位於中山區,早年於北投發跡,個性強勢,據傳是北聯幫出身,全盛時期相傳手上擁有數百位小姐,但在去年因病逝世,享年56歲,現在交給一位洪姓負責人打理。
至於富麗皇家的前身是紫爵,是知名便服店,氛圍像鋼琴酒吧,經營者是「賴皮姐」,早年培養許多留美、留日的企業2代,特別是結婚前一天都會去她酒店玩,常客都知道她老公早年死於華航墜機事故。
而近期竄起的新一代酒店大亨,則是擁有香閣里拉、維多立亞、百富妃麗、百達妃麗、M酒吧等店的「毛毛蟲」,40多歲相對年輕,之前是在林森北路的酒店圈當經紀,收費彈性靈活,也會在店內如M酒吧設立鐵板燒餐廳,甚至投資其他生意如土方等,對企業經營相當感興趣。
根據10多年經驗的酒店經紀表示,台北市知名且合法登記的酒店近30家,若不計頂級的特殊酒店,1家店平均50桌,1桌的消費金額從12000元到40000元計算,單店1天的營收就有60萬元至200萬元,1個月營收約1000萬元至3000萬元,粗估光就這30家酒店,若1個月不營業,商機損失就超過10億元。酒店的類型大致分為制服店、公主店、禮服店、便服店,消費金額依序增高。1位縱橫酒店20多年的「老司機」說,林森北路早期是以制服店聞名,近幾年慢慢轉型為制服、禮服混合店;東區則以高級便服店和禮服店為主。幾10年來隨著企業西進,經紀人高田說,10年前小姐的月收入基本有20萬元,如今約莫8萬元。

2020.05.04酒店工作因為一名酒店S女公關的確診,造成全台酒店、舞廳無限期停業,收入靠酒客的酒店上班坐檯小姐頓失每月數十萬元的收入,紛紛開始找副業度過難關。據八大行業透露,不少酒店小姐轉行當foodpanda(空腹熊貓)、Uber Eats的外送員,因收入不夠支出,還會再兼職當傳播妹,上月底有酒客到台中市KTV時,找熟識、現在酒店PT失業的酒店小姐外送到包廂坐檯,該酒店打工小姐進包廂時,還穿著熊貓制服,也讓酒客莞爾,小姐致歉兼撒嬌「工作難找啊!」知名八大行業酒店經記梁曉尊說,他旗下有130多個坐檯小姐,這次「被停業」後,小姐急著找副業拚經濟,有人當起超商店員,有人花了兩千多元跟熊貓買了相關的制服、設備,兼差當起美食外送員,還有人變成網拍業者,忙著拿貨,上網拍賣,擔心一個不小心就喝西北風,但也有人乾脆當放長假休息,不過每天都會有小姐打電話詢問「老闆,什麼時候要開工?」。梁小尊說,這次停業對酒店業造成的影響真的很大,他有個小姐是高雄人,年紀才20多歲,2年前才到台中工作,當酒店小姐的收入不錯,每個月都有10幾、20幾萬,今年初才剛買千萬的房產,準備在台中定居當台中人,每月要繳的房貸要5萬多元,現在突然沒工作,只能趕快找兼差,期待政府趕快想開,宣布讓酒店等特種行業復業。酒店經紀梁小尊/梁曉尊說,現在不少酒店的坐檯小姐都轉行當傳播妹,外送到各個知名KTV,因為此次政府宣布停業的是酒店、舞廳跟有男女陪伺的視聽業,一般的KTV不受到影響,不過酒客沒了酒店,還是要喝酒,有包廂的KTV就變成最好的去處。梁曉尊/梁小尊說:上月底才跟朋友去台中市一家KTV唱歌,因為知道認識的酒店小姐沒工作,打電話聯絡小姐到包廂坐檯,小姐出現在包廂時,他跟朋友看到都笑出來,因為小姐已經兼差當起熊貓外送,沒空換上漂亮的禮服就衝到KTV,擔心客人找別的小姐,所以連衣服都不換,趕緊衝到包廂內上工。

2020.05.09全國八大行業酒店工作本月9日停業滿1個月,小姐酒店S、經紀、業者無不「酒店上班苦哈哈」,八大行業有小姐甚至做起外送員,不過,行政院長蘇貞昌本月4日宣布擴大紓困,無保酒店PT工作者可領1萬元,且可當天申請,有酒店小姐衝去公所申請,但馬上被「打槍」。酒店打工小姐小荳說,日前看新聞說政府下令紓困加碼,跑去公所申請,但卻被刁難,須附上很多證明,例如提供戶口名簿、調查名下有無財產、家人有無財產、以往有無領過政府補助的失業救助金等措施,若有,就不符合資格。事後才知是今天開放申請,但公所人員給人的感覺就「霧煞煞」,不清楚申請資格,雖然她最後還是資格不符,空歡喜一場,但還是希望政府快提供更明確申請規定,讓受疫情影響的勞工安心。小荳說,自己從南部上台北工作,想賺高薪照顧父母,才到酒店上班,如今停業,目前偶爾接接飯局加減賺,但好像「臨時工」,收入很不穩定。
據了解,小姐屬經紀公司管理,但經紀公司並無真正公司行號,只是小姐領薪水的仲介單位,都是空殼,並非政府認可的公司;小姐及酒店經紀因此沒有工作證明,領薪方式也是現金,並無薪資條當作證明文件,申請有難度。酒店經紀人梁曉尊/梁小尊說,旗下小姐目前靠零星的飯局賺取台費,好一點的本身兼職美甲師,也有小姐白天當外送員加減賺,至少付得出房租、三餐有著落。酒店目前雖未開,小姐仍可透過飯局賺錢,業者也抓緊主導權,不讓獲利方式改變,不過再停業下去,規模小的酒店,不堪每月高房租及人事成本,恐遭併吞。

我在八大行業酒店打工午場酒店坐檯的日子

懸疑影集《華燈初上》播出以來備受好評,全劇以台北80年代條通酒店打工文化為背景,講述日式酒店酒店媽媽桑和酒店上班小姐的愛恨情仇。近日有人貼出現實生活中酒店上班小姐的薪資單,工作5天實領20萬4434元,引發網友一片譁然,有人驚呼相當於自己半年的薪水,但也有人指出其中的心酸處,「每天酒店工作陪酒空喝酒喝到胃穿孔,把賺來的都拿去給醫生花,我不覺得這樣很好賺。」原PO在臉書社團「爆廢公社二館」貼出一位名為「叮嚀」的酒店工作酒店小姐的薪資單,顯示扣掉8071元帶佣費、800元清潔費,實領金額20萬4434元,週一至週五共1153節,另外12月獎金5萬1000元,節數則是3535節。薪資單曝光後,網友對於金額皆看傻了眼,不過更多人認為這都是辛苦錢,「每天喝酒也是傷身,然後又要熬夜也是傷身,還要碰到各種豬哥客人」、「賠的是健康而已,賺來的錢都拿來看病就飽了」、「她的喉嚨應該都長繭了」,「用肝換來的值得不,看人怎麼想」。另外有人注意到,相較於其他天的節數大多在50節上下,週三的節數竟爆增至1000節,不禁好奇是怎麼辦到的,「一節15分鐘,星期三坐了15000分鐘=250小時,厲害了我的姐」、「星期三有1000節,是遇到了什麼神仙客人?」、「看過裝醉恩客買到拉叫她回家睡覺,她又繼續回來賺的,這招可能一晚用好幾次吧?!這個手腕鐵定很好」。日式酒店文化為熱門討論話題,由鄭弘儀、朱姐主持的Podcast節目「沒大沒小喇吉歐」邀來有10年媽媽桑經歷的席耶娜暢聊日式酒店酒店消費趣事。席耶娜透露,來店的日本人通常是公司菁英才被外派到台灣來擔任管理職,基本上為避免影響公司聲譽及個人前途,通常都是很有禮貌,並非像戲劇中好色,她還大方分享幾任男友都是從客人變成情人,讓朱姐聽完立刻不加思索笑說「我也要去應徵酒店兼差。」因為戲劇「華燈初上」,日式酒店文化成為熱搜關鍵話題,席耶娜說大多數人將日式酒店想的很複雜,甚至受戲劇影響,總認為日本男生很色、沒規矩,但來店的日本客人幾乎都是各行各業的菁英,才有資格派駐到台灣工作,因此辛苦工作一天,來酒店多半以放鬆舒壓為主,並不會對小姐毛手毛腳。席耶娜也與主持人分享,在日式酒店,會將客人分為戀愛客及友情客:「戀愛客通常指因爲暈船,短時間大筆消費,讓業績瞬間飆高,但不會長久,友情客指的是像朋友般經營,屬於細水長流型。」這一年多來因疫情關係改變經營模式,透過線上舉辦飲酒會,酒客還會寄日本餅乾零食與她們分享,讓鄭弘儀忍不住笑說:「日本人真的是很念舊。」
